Delayed shifting

Hi all, I recently got a 2002 Tahoe with 210k miles on it. Shifting from 1-2 it floats for a second. And is a little delayed from 2-3 also. My friend who is a mechanic said, that it's likely a dying transmission. There are no check engine lights and the fluid is super dirty. The drain plug is stripped, and he said that's good because if I drained and filled it it wouldn't work anymore. Is this correct? If so is there a cost effective option to replace the transmission? It seems like rebuilds are 2k+ so that would be a bummer. Thank you ahead of time.

The transgo shift kit "can" help with that. I had delayed shifting, but it was a broken spring inside the transmission valve body. The kit can also allow you to tighten the shift band inside. The kit explains it. Also, the valve body separator plate probably has one or more check balls trying to ream their holes causing similar issues. This repair is minimal cost, but technical and tedious.
